Mijn verhaal.

Chris Visser is een daadkrachtige en gepassioneerde procesverbeteraar met meer dan 25 jaar praktijkervaring. Deze heb ik opgedaan bij diverse bedrijven in verschillende industrieën. Doordat ik zelf ruim 8 jaar als monteur werkzaam ben geweest heb ik de nodige affiniteit met primaire processen. Als gecertificeerd Six Sigma Black Belt heb ik meerdere verbeterpojecten succesvol uitgevoerd, waaronder de optimalisatie van de belading van zeecontainers, het reduceren van foutmogelijkheden in een bestelproces en een tool ingevoerd om de effectiviteit van 8D problem solving te meten. Het leuke van dit soort projecten is dat ik daar ook geleerd heb wat er zich op management niveau afspeelt als het gaat om verbeteren van processen.

Sinds 2017 ben ik freelance docent bij het Mikrocentrum in Veldhoven en hoofddocent voor 8D problem solving en FMEA cursussen. Ook ben ik sinds hij 2018 docent aan de Avans Hogeschool in Tilburg bij de deeltijdopleiding Technische Bedrijfskunde. Ik doceer daar de module kwaliteitsbeheersing en begeleid studenten bij hun onderzoeksprojecten.

In 2017 heb ik in eigen beheer het Engelstalige boek 8D Problem Solving Explained uitgebracht, en in het voorjaar van 2019 de Nederlandse vertaling ervan, waarvan er eind 2019 van beide boeken wereldwijd ruim 2400 exemplaren zijn verkocht.

Principe van

a book that could be either used as training material for starters while, at the same time, it could serve as reference for the experienced user. I had no idea if there was any market for such a book but, at teh start, seemed a lesser concern to me.

So, who am I write this book? Well, firts, I am a strong beleiver that the best way to prevent errors is to learn from them. For me, the most logical way to do so is to begin with where in the process things went wrong. The 8D method allows for just that, i.e., learning from mistakes made in any process. It is not the people operating the process; it never is. It is always the design or execution of a process that fails. Second I am also a passionate advocate of solving problems with data rather than gut feelings, something that still happens too often. I have been working now for over 25 years, and I have encountered a number of grave mistakes of which I feel were worth learning from but, for various reasons, were not recognized.

8D is about fixing the process

Everything we humans do is a process: driving a car, making a telephone call, preparing dinner, or when we are working. We transform input (data raw material or half fabricates) into the desired output and, most of the time, we do not eventhink about it. When we do, that is also a process. Instrumental for successfully applying the 8D method is being able to think in terms of processes and systems. That is because, in essence, all of our problems originate from either a thinking process (e.g., product or process design, or planning), an executional process (e.g., manufactering, assembly, or administration, or combination of both.

Fixing the process is what 8D is really all about.

Arend Oosterhoorn las het boek en geeft hieronder zijn indruk.

Het boek beschrijft de (gestandaardiseerde) methode van probleem oplossen die ooit bij Ford in de Powertrain Division is ontstaan.

Het doel van de werkwijze is niet alleen het probleem oplossen. Het gaat om zowel de manier waarop op de melding van het probleem wordt gereageerd, de analyse van de grondoorzaak als de maatregelen die worden doorgevoerd om herhaling te voorkomen.

De nadruk ligt op het repareren van het proces dat de fout heeft voortgebracht. De nadruk ligt op de vraag waardoor de fout heeft op kunnen treden, niet op door wie.

Stappenplan

De methode doorloopt de volgende stappen:

D0: voorbereiding

D1: vorm het 8D team en definieer rollen

D2: omschrijf het probleem

D3: ontwikkel een tijdelijke maatregel

D4: zoek en vind de grondoorzaak

D5: definieer en verifieer een blijvende oplossing

D6: implementeer de blijvende oplossing

D7: voorkom herhaling

D8: waardeer het team

Gedreven door de ervaring dat de methode door de personen die deze toepassen vaak niet helemaal goed wordt begrepen, heeft Chris die boek geschreven. Gebaseerd op zelf veel ervaring in het toepassen en veel toepassingen gezien heeft hij ook recht van spreken.

Inzicht in de methode

Het boek behandelt alle 9 stappen (oorspronkelijk 8, vandaar de naam) die doorlopen moeten worden en beschrijft iedere stap uitgebreid. Iedere stap wordt op een systematische manier behandeld. Wat is de bedoeling van deze stap, welke methodieken zijn goed toepasbaar, hoe voer je de stap uit?

De genoemde methodieken worden niet uitgewerkt, de nadruk ligt op het verkrijgen van inzicht in de methode om het goed uit te voeren.

Iedere stap wordt aan het eind nog even overzichtelijk samengevat. De genoemde methodieken worden niet uitgewerkt, de nadruk ligt op het uitwerken van de achtergrond van denken en handelen welke in iedere stap moet worden gehanteerd. Dat geeft de noodzakelijke inzichten om het goed te doen, de methodieken zijn overal vindbaar.

Vakmanschap

De methodiek is erg krachtig, vraagt discipline van de uitvoerders (vandaar de D) en is een belangrijk leerproces. Derhalve vraagt het ook wat vakmanschap om dat uit te kunnen voeren. De auteur maakt wat mij betreft zijn ambities waar. Door de gedegen behandeling van alle fasen in het 8D proces wordt het inzicht wel degelijk vergroot.

Aan het eind worden kort nog twee voorbeelden uitgewerkt, één van een bank en één van een producent van optische kabels. Waarmee maar wordt aangegeven dat de methode universeel toepasbaar is.
